Here are your three most expensive items. Answer honestly. Honesty is the only input the test has.
One question comes first, and it isn’t part of the test. Some waste was installed on purpose and some of it just seeped in, and those two need different instruments. Sorting that out is the whole job of question zero.
Audiences must have names. “People” and “guests who never come” don’t count. And when you’re asked what breaks: a feeling of discomfort is not a consequence. Trace it to something concrete (a wrinkle someone sees, a drawer with no room left, a number that’s wrong, a person let down) or it isn’t one.
What the test can’t do
- It can’t find what you never noticed. Question zero just did that by hand, one item at a time, on three items you’d already spotted. The real instrument works the other way around: you take one domain (your phone, your standing meetings, your subscriptions) and rebuild it from nothing, and everything that doesn’t make the rebuild list was a Leak. Defaults win when they’re challenged one at a time. They lose when they have to re-apply for the job.
- It doesn’t shrink the keepers. Most of your list survives the test and is still over-torqued. Six gates in cost order fix that, and their savings never stop paying.
- It doesn’t hold the refund. Reclaimed time left unassigned evaporates: absorbed by the phone, refilled by fresh busywork, spent without a receipt. Every refund needs a named destination assigned in advance.
